Evaluation and Experiment: Designing Proofs That Test What Matters

The fifth element of the VERTEX framework. Learn how to structure evaluations and POVs as mutual commitments with defined success criteria, so every proof of concept leads to a decision.

The proof of concept is where presales engagements go to die. Not because the technology fails, but because nobody defined what success looks like, nobody set a deadline, and nobody committed to a next step if the evaluation succeeds. Three months later, the POC environment is still running, the customer's team has stopped logging in, and the deal is quietly dead.

This is the failure mode that the second E in VERTEX is designed to prevent. Evaluation and Experiment transforms open ended evaluations into structured experiments with defined success criteria, stakeholder commitments, and clear next steps. It's the difference between "try it and see" and "test this hypothesis and decide."

The Core Principle: Mutual Commitment

The single most important concept in this element is mutual commitment. An evaluation should be a two way agreement: you commit to delivering a configured, representative test environment with dedicated support, and the customer commits to defined success criteria, a timeline, active participation, and a decision at the end.

Without mutual commitment, evaluations become free trials. The customer gets unlimited access to your engineering resources with no obligation to engage seriously, evaluate thoroughly, or make a decision. That's not an experiment. It's a resource drain that benefits no one.

The commitment conversation happens before any hands on work begins. It covers five questions:

1. What Are We Testing?

Define the specific scenarios the evaluation will cover. Not "test the platform" but "validate automated compliance reporting for SOC 2 using the customer's production data schema, test audit traceability from report to source record, and verify SSO integration with Okta."

Fewer scenarios are better than more. Three well executed tests that map to the customer's top priorities create a stronger result than ten superficial tests that cover everything but prove nothing.

2. How Will We Measure Success?

Each scenario needs a specific, measurable success criterion. Not "reports should be fast" but "automated report generation completes in under 60 seconds for a dataset of 500K records." Not "integration should work" but "SSO authentication via Okta completes successfully for all five test user roles with correct permission mapping."

Write the success criteria in a format that's binary: pass or fail. Ambiguous criteria lead to ambiguous results, which lead to ambiguous decisions.

3. Who's Involved?

Identify the specific people who will participate in the evaluation and their roles:

  • Technical evaluator: The person configuring, testing, and validating the platform
  • Business evaluator: The person assessing whether the results meet business requirements
  • Executive sponsor: The person who will review the results and authorize the next step
  • Your team: The SE, any specialists, and support resources committed to the evaluation

The executive sponsor's involvement is the most important commitment. If no executive has agreed to review the results, the evaluation lacks a path to a decision. "We'll share the results with leadership" is not the same as "Our VP of Operations will attend a 30 minute results review on March 15."

4. When Does It End?

Set a hard deadline. Two weeks is ideal for most evaluations. Three weeks is acceptable. Anything beyond four weeks starts to lose momentum.

The deadline creates urgency. Without it, evaluations expand to fill available time. The customer's team treats it as a background activity. Testing happens sporadically. Feedback comes slowly. Momentum dies.

A tight timeline also forces focus. When you only have two weeks, you test what matters most. When you have two months, you test everything, including scenarios that don't influence the decision.

5. What Happens If We Succeed?

This is the question most presales teams are afraid to ask. And it's the most important one.

"If we meet every success criterion we've defined, what's the next step?"

Acceptable answers: "We move to contract negotiation." "We present the results to the purchasing committee with a recommendation to proceed." "We finalize the business case and submit for budget approval."

Unacceptable answers: "We'll evaluate internally and get back to you." "We'll decide after we see the results." These non commitments signal that the evaluation isn't real, or that the decision maker isn't involved.

If the customer can't commit to a specific next step on success, pause and address the gap before starting the evaluation. Maybe the decision maker needs to be included in the scoping conversation. Maybe there's a competing initiative or a budget question that needs resolution first. Whatever the blocker is, it's better to surface it now than to run a two week POV that leads nowhere.

The POV Proposal Document

All five commitments should be captured in a single document: the POV proposal. This is the most important artifact in the Evaluation and Experiment element.

The POV proposal is a one to two page document that both sides review and agree to before the evaluation begins. It includes:

Objectives. What business outcomes this evaluation is designed to validate.

Scope. The specific scenarios, data sources, integrations, and configurations included.

Success criteria. The measurable thresholds for each scenario.

Participants. Named individuals from both sides with their roles and time commitments.

Timeline. Start date, key milestones, and end date.

Next steps on success. The specific action that follows a successful evaluation.

The document doesn't need to be formal or lengthy. What matters is that it's written, shared, and agreed upon. A verbal agreement on success criteria is worthless when, three weeks later, nobody remembers what was said.

Running the Evaluation

Environment Setup

The evaluation environment should mirror the customer's real conditions as closely as possible. That means:

Their data. Use sample data that reflects the customer's actual data structures, volumes, and quality characteristics. A POV run on clean, synthetic data proves nothing about how the platform will perform with real world data that has gaps, inconsistencies, and edge cases.

Their integrations. If the solution needs to connect to the customer's systems, connect it. A POV that simulates integrations with mock endpoints doesn't prove the integration works. It proves you can build a mockup.

Their scale. Test at volumes and transaction rates that reflect production conditions. A compliance reporting POV that runs against 1,000 records when the customer has 500,000 records in production will produce misleadingly fast performance numbers.

The more representative the environment, the more credible the results. And credible results are what drive decisions.

Active Management

Don't hand the customer an environment and wait for feedback. Manage the evaluation actively:

Daily check ins. A five minute message or call: "How's testing going? Any questions or blockers?" This keeps the evaluation top of mind and surfaces issues before they stall progress.

Guided testing sessions. Walk through the key scenarios together rather than relying on the customer to self guide. "Let me show you how to set up the compliance report, and then you can run through the remaining scenarios independently." This ensures the critical tests happen correctly and efficiently.

Documentation as you go. Capture screenshots, timing measurements, and observations in real time. Don't wait until the end to compile results. A results document that builds throughout the evaluation is more thorough and more credible than one assembled from memory after the fact.

Handling Issues During the Evaluation

Things will break or not work as expected during a POV. How you handle those moments defines the customer's confidence in your partnership.

Acknowledge immediately. Don't minimize or deflect. "We're seeing an issue with the data import on records that have null values in the region field. Let me investigate and get back to you within four hours."

Fix quickly. A bug fixed during the POV demonstrates responsiveness. A bug that lingers for a week demonstrates the opposite. Prioritize POV issues as top tier support tickets.

Document the resolution. When you fix an issue, add it to the results document. "Issue identified: null value handling in region field. Resolution: configuration update applied on Day 3. Status: resolved, all subsequent imports processed correctly." This transparency builds trust.

Distinguish between POV issues and production readiness. Not every issue during a POV is a deal blocker. A UI display glitch is different from a data integrity failure. Help the customer understand the severity and the resolution path for each issue.

Presenting Results

The results presentation is where the evaluation converts into a decision. Structure it to make the decision easy.

Map Results to Success Criteria

Walk through each success criterion and show the evidence:

When every criterion is met with evidence, the decision becomes straightforward. The customer isn't debating whether the technology works. They're debating when to start implementation.

Connect Results to Business Outcomes

After the technical results, bridge to the business impact. "The evaluation confirmed that your compliance team can generate reports in 34 seconds instead of 3 hours. For 47 monthly reports, that's a reduction from 141 hours to approximately 27 minutes of total generation time. Applied to your business case, that validates the $234K in annual labor savings we projected."

This connection between technical proof and business value is what the executive sponsor needs to hear. It's the evidence that turns a technical validation into a budget approval.

Propose the Next Step

End the results presentation with the specific next step that was agreed upon in the POV proposal. "Based on these results, the next step we agreed on was presenting to the purchasing committee with a recommendation to proceed. Sarah, can we schedule that for the week of March 17?"

Don't leave the next step open ended. Reference the commitment, propose a date, and get confirmation in the room.

Common Mistakes

The Scope Creep Trap

The customer asks to test "just one more thing" during the evaluation. Then another. Then another. Scope creep extends timelines, dilutes focus, and creates the exact open ended dynamic the POV proposal was designed to prevent.

How to handle it: "That's a great scenario to test. Let me add it to the Phase 2 expansion plan so we can address it after we've validated the core criteria. For this evaluation, I want to make sure we thoroughly prove the three scenarios we agreed are most important."

The Missing Executive

The evaluation runs successfully. The results are strong. But nobody with decision making authority has seen them. Now you're dependent on your champion to relay the results, and the urgency fades.

How to prevent it: Secure the executive commitment in the POV proposal before starting. "We'd like your VP of Operations to join a 30 minute results review at the end of the evaluation. Can we get that on the calendar now?"

The Undefined "Pass"

The success criteria say "integration should work" or "performance should be acceptable." When the evaluation is over, what counts as working? What's acceptable? Without quantified thresholds, results become subjective and debatable.

How to prevent it: Every criterion must be binary. A number, a threshold, a yes or no condition. If you can't define what "pass" means in advance, the criterion isn't ready.

The Silent Evaluation

The customer takes the environment and you don't hear from them for two weeks. When you check in, they've barely tested anything. The timeline expires and the results are inconclusive.

How to prevent it: Active management from day one. Daily check ins, guided sessions, and proactive issue resolution. If the customer isn't engaging, address it directly with the champion: "I'm noticing the testing has slowed down. Is there a blocker we can help with, or should we adjust the timeline?"

Evaluation and Experiment in the VERTEX Sequence

This element draws from all four preceding elements:

Vision and Value provides the business outcomes the evaluation is designed to prove. Environment and Evidence provides the technical details needed to build a representative test environment. Risk and Readiness identifies the technical risks the evaluation should retire. Trajectory and Transformation provides the Phase 1 scope that the POV is essentially previewing.

It feeds into Execution and Expansion in two ways: the POV results become part of the business case that secures budget approval, and the technical configuration created during the POV often becomes the starting point for the production implementation.

When done well, the evaluation isn't just a test. It's the first phase of implementation in disguise. The customer is already using your solution, already seeing value, and already planning the expansion. The contract is a formality confirming what's already happening.
